In Part 1 of our series, we explored how every leader views the world through a "Value Lens" shaped by three dimensions: Intrinsic (People), Extrinsic (Tasks), and Systemic (Ideas/Systems). We discussed how a "Value Bias" in your internal compass can create a glass ceiling, trapping you in a cycle of burnout or misaligned priorities.

But once you’ve begun to re-calibrate your own compass, a new challenge emerges: The People.

In the corporate world, "empathy" is often relegated to the "soft skills" bucket—a nice-to-have trait that sits somewhere between office birthday cakes and team-building retreats. But at ProAdvisorCoach, we view empathy differently. Through the lens of Robert S. Hartman’s Axiology and the MindScan™ Assessment, we see that empathy isn't a feeling; it is a cognitive capacity. The Intrinsic Dimension: Beyond the "Human Resource"

To a 1-Dimensional or 2-Dimensional leader, an employee is often viewed through the Extrinsic lens: a "resource" that produces "output." If the output is high, the resource is good. If the output drops, the resource is faulty.

The 3-Dimensional Leader, however, possesses clarity in the Intrinsic Dimension. In Axiology, the Intrinsic dimension represents the world of unique individuals. Unlike a "Task" (which has a beginning and an end) or a "System" (which has a fixed set of rules), a human being is fundamentally inexhaustible. When you have "Intrinsic Clarity," you don't just see what an employee does; you see who they are and what they could become.

The Math of Value: Why Clarity Matters

The MindScan™ measures two critical factors in the Intrinsic dimension: Clarity and Bias.

  1. Intrinsic Clarity: Your ability to accurately perceive the needs, feelings, and potential of others without your own "noise" getting in the way.
  2. Intrinsic Bias: Your tendency to either over-value or under-value the human element compared to tasks or systems.

When a leader has low Intrinsic Clarity, they suffer from "Human Blindness." They might make brilliant strategic moves (Systemic) and hit every sales target (Extrinsic), but they leave a trail of broken spirits and high turnover in their wake. They are mathematically incapable of seeing the "human friction" they are creating until the engine seizes up.

The ROI of the Intrinsic Lens

High-performance leadership requires the ability to switch into the Intrinsic dimension at will. This isn't about being "nice" or "soft." In fact, a leader with high Intrinsic Clarity is often more effective at holding people accountable because they understand exactly what motivates that specific individual.

Consider the difference in these two approaches:

  • The 2D Approach (Extrinsic/Systemic): "John, the manual says you need to make 50 calls a day. You only made 40. Do better or follow the protocol."
  • The 3D Approach (Adding Intrinsic): "John, I noticed your outreach volume dropped. Usually, that happens when you feel the script isn't resonating with the clients’ actual needs. What are you hearing on the phones that we’re missing in the process?"

The 3D Leader uses the Intrinsic dimension to solve the problem at its root—the person—rather than just shouting at the symptoms.


The Trap of Over-Valuation: The "People-Pleaser" Bias

It is important to note that you can have too much of a good thing. Some leaders have an "Over-Valuation" bias in the Intrinsic dimension.

While these leaders are deeply loved, they often struggle with conflict. Because they value the "person" so much more than the "task" or the "system," they hesitate to give tough feedback. They prioritize "harmony" over "results," which ironically hurts the team in the long run by allowing mediocrity to fester.

The MindScan™ reveals this imbalance. It shows a leader that their "kindness" is actually a cognitive bias that is preventing the organization from scaling. To be a 3-Dimensional Leader, you must value the person (Intrinsic) while still demanding the result (Extrinsic) within a functional structure (Systemic).
